The One-Word Check-In
Standard check-ins reward performance. "All good!" tells you nothing. A one-word format strips out the theater and gives you a trendable signal in 30 seconds.
Ten minutes into your team meeting, you still don't know how anyone actually is. That's the check-in working as designed (badly).
"How's everyone doing?" invites a performance. People pick the safe answer because the question shape demands one. You get theater.
The hack: Open meetings with a one-word round. Each person says green, yellow, or red. No elaboration. No follow-up in the meeting. Colors go in a shared doc.
- Green means you're fine.
- Yellow means something's off.
- Red means something's wrong.
Then follow up outside the meeting: in 1:1s on anyone who's yellow two weeks running, same week on any red.
The format works because it's binary-ish. You can't fake-green convincingly when the person next to you just said red. The social air shifts, and signal starts leaking through without anyone having to explain themselves in public.
Give it four weeks. You'll spot drift before it becomes turnover, and your team will notice you're now reading the room they actually live in.
